Three Ways to Facilitate an AI Pilot

Each service is designed for a different stage in the pilot journey — from first question to final decision.

How We Approach Every Pilot

Every engagement at Cortex Bay starts with a clear question and ends with a written output. In between, we use a facilitated process that keeps the team aligned, surfaces problems early, and produces documentation that remains useful after we are no longer involved. The three services below map to three distinct phases in the AI pilot lifecycle.

Phase 1 — Define

Shape the question, scope the pilot, identify risks before any work begins.

Phase 2 — Run

Facilitate the sprint with weekly check-ins, milestones, and a fair results review.

Phase 3 — Decide

Advise on whether to take the pilot further and document the rationale clearly.

Pilot Scoping Session

Pilot Scoping Session

A focused session to shape a small, well-defined AI pilot — clarifying the question, the success measures, and the data and compute needed to try it. We keep the scope honest and modest. Suited to teams testing an idea for the first time, or to teams that have tried an informal pilot and want to approach the next one more carefully.

1

Pre-session intake: team completes a short context form

2

Two-to-three hour facilitated session with key stakeholders

3

Pilot one-pager produced: question, scope, data, success criteria

4

Risk list delivered: data gaps, feasibility concerns, ethical flags

Guided Pilot Sprint

A facilitated sprint where we help a team run a short pilot end to end — supporting planning, check-ins, and a fair review of results. Guidance is hands-on and grounded in the team's context. Best suited to cross-functional groups where different parts of the organisation need to be working from the same understanding.

1

Sprint kickoff: agree plan, milestones, and definition of done for each stage

2

Weeks 1–3: weekly check-in calls, blockers surfaced and addressed

3

Week 4: results review session — what worked, what did not, and why

4

Pilot-to-Production Advisory

Pilot-to-Production Advisory

An advisory engagement that helps a team decide whether and how to take a successful pilot further — documenting lessons and outlining sensible next steps without over-promising. We act as an independent advisor at a decision point, helping teams think through what production readiness actually requires in their specific context.

1

Month 1: review pilot artefacts and conduct stakeholder interviews

2

Month 2: assess production readiness across technical, operational, and risk dimensions

3

Month 3: produce transition plan and documented rationale for go/no-go recommendation

Three-month advisory engagement

Periodic reviews at agreed milestones

Shared Across All Services

Client Confidentiality

All engagement materials, data, and findings are treated as confidential. We do not share client details or pilot specifics with third parties.

Written Scope Agreement

Every engagement begins with a written scope document that both parties review. No work begins without a clear, agreed understanding of what will be delivered.

Vendor-Neutral Advice

Cortex Bay has no commercial arrangements with AI platforms or tooling providers. Recommendations are based on the team's context and the pilot's evidence.

Artefact Ownership

All documents produced during the engagement belong to the client. Cortex Bay retains no proprietary claim over scoping briefs, sprint plans, or advisory outputs.

Milestone Accountability

Sprint and advisory engagements track progress against defined milestones. If a milestone is not met, we surface this promptly and agree on how to address it.

Post-Engagement Follow-Up

At 30 days after each engagement closes, we check in with the client to see how the artefacts are being used and whether any clarification is needed.

Fixed Fees, No Surprises

All prices in Malaysian Ringgit (RM). Each service has a single fixed fee covering everything listed in the deliverables.
